It's thinking space.
We’ve become obsessed with productivity.
More meetings.
More emails.
More Teams messages.
More dashboards.
More reports.
More “quick calls.”
Somewhere along the way we’ve convinced ourselves that being busy is the same as creating value.
It isn’t.
One of the biggest shifts in my career happened after I was promoted into a senior leadership role.
Like many new leaders, I thought my value came from being productive.
If my inbox was empty...
If I’d ticked everything off my to-do list...
If I’d attended every meeting...
I’d had a good day.
Looking back, I couldn’t have been more wrong.
The reality was...
The more productive I became...
The less available I was.
Available for my team.
Available to solve the problems that actually mattered.
Available to think.
And that’s when something changed.
I realised my job wasn’t to complete more tasks.
It was to create the environment where everyone else could perform.
That required something I’d never intentionally protected before.
Thinking space.
When you lead a team, your biggest contribution isn’t replying quicker.
It’s asking better questions.
It’s spotting risks before they become issues.
It’s making decisions with confidence.
It’s coaching someone through a difficult conversation.
None of those happen when every minute of your diary is booked.
Ironically, the busiest leaders often create the slowest organisations.
Because every decision waits for them.
Every problem lands on their desk.
Every conversation starts with...
“Have you got five minutes?”
Five minutes becomes fifty.
Fifty becomes your day.
I’ve seen exactly the same thing recently working on major infrastructure projects.
The best programmes aren’t held together by bigger schedules.
They’re held together by leaders who create enough space to think ahead.
To challenge assumptions.
To ask...
“What are we missing?”
That question is often worth more than another status meeting.
That’s one of the reasons I built Ask Dan.

Every ultra I've finished, I've finished because I refused to skip the aid stations. Every one I've blown up in, I was 'making good time.' Thinking space is the aid station of leadership. Not a reward, not a treat but more like the thing that keeps you upright at kilometre 60 when the actual problems arrive. The busiest leaders aren't running fast. They're just not eating...
